What to check in an estimate before the total

Similar screen counts can hide different work. Compare behavior, acceptance criteria, external costs and change handling before comparing totals.

What to check in an estimate before the total

Expand feature names into workflows

“Member management” might mean viewing records or might include editing and account closure. Screen counts also hide validation, permissions, integrations and failure handling. Describe who can do what and which result is retained.

For a hypothetical booking feature, distinguish creation from changes, cancellation, duplicate prevention and operator intervention. Each product needs its own selection.

  • People and roles: tasks available to customers and operators.
  • Environments: web, apps, administration and supported conditions.
  • Integrations: external systems and who prepares access.
  • Exclusions: behavior outside this phase.

Resolve ambiguous items as questions and carry the answers back into the scope document.

Define evidence for completion

A statement such as “80% complete” does not tell a client what to inspect. Define a test build or preview address, a review scenario and known limitations for each milestone.

A booking milestone could ask a reviewer to choose an available slot and confirm that the list and detail views show the resulting reservation. Specify which failure paths are included and who prepares the data.

Use these deliverables when agreeing payment and review dates. Include a feedback window and a way to confirm corrections. The purpose is to supply evidence for the next decision, rather than a percentage with no observable meaning.

Separate delivery costs from ongoing costs

Clarify both who owns external accounts and whether their charges are included. List hosting, messages, maps, payment services and domain renewals. Record prices only after selecting the service and usage assumptions.

Content entry, data cleanup, translation and operator training also need owners. Work outside the development fee may still be necessary for launch.

Normalize the scope before comparing proposals. One estimate may cover an integration while another also includes migration and operational preparation. A meaningful comparison uses the same assumptions and distinguishes one-time delivery from continuing expenses.

Record the consequences of scope changes

A change request should describe the altered user flow, then its effect on screens, data, permissions, tests and operational documentation. Use that assessment to explain schedule and cost consequences.

Options can include replacing another item, deferring the request or temporarily handling it through an agreed manual process. Explain the limitations and record the chosen option.

At the end of review, the feature list, acceptance criteria, external dependencies and change process should refer to the same scope. That shared baseline makes later disagreements easier to resolve through concrete decisions.
